Our arithmetic, stated as such. A planned replacement at Fixr's $1,400 average against the same job on a Saturday night with a flooded floor: $1,400 plus $200 to $500 in emergency labor plus $500 to $2,500 in damage comes to $2,100 to $4,400. That is one and a half to three times the planned cost. Neither source adds the figures together; the individual numbers are theirs.
The documented case
This Old House records one: Paul B., a homeowner in Indiana, had his 11-year-old water heater flood on a weekend night. He hired a professional rather than attempting the replacement himself, after researching the gas line and venting requirements. The weekend service added $400 to his bill.
Two details in that sentence matter. The unit was 11 years old, which is inside the 8-to-12-year window both sources publish as the expected life of a tank. And the $400 sits in the middle of This Old House's $200 to $500 emergency range, which suggests the range is realistic rather than a worst case.
Why the premium is not a markup
It is worth being fair to the contractor here, because the instinct is to assume opportunism.
A weekend or night call means paying a technician overtime, sourcing a unit outside normal supply hours, and doing the job without the chance to plan for what is found on site. Fixr's own framing of a planned job assumes the opposite: the ability to schedule, to order the right unit, and to book a permit.
Fixr also names a way to go the other direction. Scheduling installation during the off-season, late spring or early summer, is typically slower for plumbers and may result in lower labor costs. That is the same mechanism running in your favour.
The decision this page is really about
Both sources give the same rule, and it points at replacing early.
This Old House: replace when repair costs exceed more than half the replacement cost, or the unit is 10 or more years old. It adds that early replacement before the unit fails helps prevent flooding, property damage and loss of hot water at peak times.
Fixr: repair if the unit has at least half its lifespan remaining and the repair costs under 50% of replacement. With tanks lasting 8 to 12 years, half is 4 to 6.
The signs that precede a failure, from both sources: water pooling at the base, rust-coloured water, rumbling from sediment, rising utility bills, and repeated repairs. Fixr names pooling water specifically as corrosion or a cracked tank, which is failure in progress rather than a warning.
What it costs to act early instead
A planned replacement of a working 10-year-old tank costs Fixr's $900 to $3,000. Against that, the thing you are buying is the removal of the $200 to $500 emergency premium and the $500 to $2,500 damage exposure, plus the ability to get three quotes rather than accepting the one contractor who answers on a Sunday.
Our reading, stated as such: the case for early replacement is not that the appliance will fail tomorrow. It is that a tank failure is the one home repair where the cost of being surprised is larger than the repair itself. Neither source makes that argument in one sentence, though both assemble the parts of it.
If it has already happened
Shut off the water and the power or gas first. Fixr's repair guidance treats a cracked or leaking tank as the emergency case for the shut-off valve, which is exactly what it is for.
Do not assume the tank is the problem. A pooling leak can also be a relief valve, a drain valve or a fitting, and those are $50 to $250 repairs rather than a replacement. How to tell them apart takes about ten minutes with a flashlight.
Check what your insurance covers. This Old House states that in most cases homeowner's insurance will not cover water heater replacement, and typically covers it only if the unit is damaged by a covered event such as a natural disaster. The water damage is a separate question from the appliance.
Ask what the emergency price includes. The haul-away, the permit and the expansion tank are the three items most often missing from a number quoted over the phone at 9pm.
